What a B2B case study can actually establish
A B2B case study documents an experience, a supplier’s contribution and the conditions behind an outcome. Its value to a buyer lies in what they can examine before committing. The client brings an outside perspective, but does not become an independent auditor of the supplier’s whole business.

Start with the next buyer’s uncertainty. Has the supplier delivered something comparable? Who resolved the technical difficulty? What did the client have to provide? These questions determine what to collect. A familiar client name attracts attention; documented decisions give the reader something to assess.
Establish a contribution in a particular setting
The case should reconstruct the initial problem, project scope, decisions and observed outcomes. A buyer can then assess whether the supplier understands a comparable difficulty. A successful experience supports that assessment without establishing superiority across every use.
Choose the project accordingly. A pilot may demonstrate effective cooperation while saying little about international deployment. A smaller, well-documented project may explain a constraint absent from prominent references. Select the case for what it helps someone understand.
I organise references around buyer questions: service continuity, integration, cooperation and scaling. This is a proposed working framework. It reveals which capabilities have support and where evidence still needs to be collected.
Read exactly what the client agrees to confirm
The client sits outside the supplier’s organisation. They know the service they received and can confirm facts they had access to: a delivery, a resolved problem or the quality of cooperation. They may not know every cause of the outcome, every group activity or other clients’ experiences.
Permission to publish a named account matters, but it is not independent scrutiny. The testimony has been selected, sometimes negotiated, and the client may benefit from presenting the project favourably. That does not make the account worthless; it makes the speaker’s knowledge and scope essential.
Separate factual accuracy, permission to disclose and interpretation. Someone may authorise an account of their experience without endorsing a broader commercial promise. Headlines, highlighted figures and subsequent adaptations must remain within that boundary.
Reconstruct the work behind the outcome
Problem, solution and result can leave most of the work invisible. What alternatives were considered? Why was one selected? What did the supplier do, what did the client do and where did other partners contribute? A case becomes useful when the reader can follow those decisions.
Consider a fictional industrial maintenance project. A supplier installs equipment intended to help anticipate breakdowns. The case would explain why the pilot began with one machine family, how technicians assessed the alerts and what needed changing before wider deployment. Those choices reveal a capability more clearly than the product name alone.
The material should include available project records: decisions, the pilot’s scope, acceptance criteria and interviews with those responsible. A recollection gathered much later may provide a useful lead. On its own, it does not establish the sequence of events.
Distinguish observation, attribution and causality
An observation describes what changed. Attribution identifies who made a statement or contributed to a result. A causal conclusion claims that an intervention produced an effect. Reporting that a lead time fell after a project does not establish that the supplier caused the entire reduction.
Recover the baseline, measurement period, included cases and other changes: workload, available skills, revised processes and partners’ roles. Without enough evidence, the case can explain delivery and report the observed outcome while leaving each factor’s exact share unresolved.
The UK government’s Magenta Book describes approaches to evaluating contribution and causality. The discipline I draw from it is to examine the proposed mechanism and competing explanations. A commercial case does not become an impact evaluation by borrowing its terminology. When the design cannot isolate an effect, say so.
Give the next buyer conditions to examine
A method becomes reusable when its conditions are visible. Which starting infrastructure, team capacity and dependencies mattered? The buyer needs to compare their setting with the case and identify what their own project must still test.
In the fictional industrial maintenance example, the process for reviewing alerts may transfer, while the thresholds depend on equipment and use. Make that distinction explicit. Reusing the same tool does not guarantee the same outcome when the data or capacity to intervene differs.
End with questions for a diagnostic or pilot: who will validate the data, how will service continuity be assessed and which criteria will authorise rollout? The case helps prepare a decision without claiming to make it for the reader.
Compare the case with other forms of confirmation
An expert examines a question using identifiable knowledge and records. Internal data describes what its collection method measures. Management system certification concerns a defined standard and scope: ISO/IAF’s 2018 publication explains that this does not, by itself, certify a product’s superiority.
Journalism needs another reading. “According to the company” attributes a claim; an investigation comparing records and accounts adds verification. Reuters’ principles and AFP’s charter set out editorial independence. They do not turn every mention into supplier endorsement. Opinion pieces and sponsored content retain their nature in a respected publication.
For each confirmation, examine competence on the question, access to facts, interests, funding and freedom to reach an unfavourable conclusion. A funded examination can be rigorous, while unsolicited praise may remain general. The client, expert, certification body and journalist answer different questions.
Build an evidence record that can be maintained
For each important promise, record the question to verify, source, author, scope, date and limitation. Identify what remains unestablished and who can update the reference. This makes the gaps discussable with sales and delivery teams.
The unresolved question determines the next task: document delivery, commission scrutiny of a method, publish accessible results or narrow a claim. Collecting more logos does not resolve uncertainty about deployment conditions.
Preserve the scope of outside judgements when reusing them. An AI answer repeating a press quotation adds no new verification. Satisfaction with one project does not become a recommendation of the entire offer. The record stays useful while readers can trace the fact, the assessment and the decision they help inform.
